What was in the way
Northbank moves several thousand pallets a week across the North West. Every morning, three planners spent hours by hand: matching orders to vehicles, sequencing drops, and chasing the exceptions that did not fit the plan.
The work was slow, inconsistent between planners, and impossible to scale. Each new contract added headcount rather than throughput, and a single sick day could delay a whole depot.
What we built
We started with an operational audit, mapping the full planning workflow and scoring where AI would actually pay off, and where it would not.
We then designed and shipped a custom planning agent. It ingests the order book, builds a costed, sequenced plan against vehicle and driver constraints, and surfaces only the genuine exceptions for a human to judge.
The agent runs on dependable infrastructure with full observability. Every decision is logged, costed and auditable, and planners can override any step.
By the numbers
Planners now supervise the plan rather than build it by hand. Northbank has taken on new contracts without adding planning headcount, and the depot no longer depends on any one person.
“LiverpoolAI took us from a vague ambition to a live, revenue affecting system in under two months. The clarity was the thing. They told us what not to build.”
